Weeks 1 to 2: pick the job and set a baseline
Get the right people in a room and list the jobs everyone groans about. Choose one that's repetitive, frequent, resented and low-risk. Write down how it's done today, step by step, and note roughly how long it takes and how often. That number is your baseline, and it's how you'll know later whether this actually worked.
Weeks 3 to 6: build the one thing
Set up the single workflow, with a person approving anything that reaches a customer or touches money. Keep it small. You're aiming for a working version you can try on real work, not a perfect system. Expect to adjust it a couple of times in the first fortnight. That's normal, and it's a good sign people are using it.
Weeks 7 to 10: measure, refine and write the rule
Compare it to your baseline. Did it save the time you hoped? Did the quality hold? Tidy up the rough edges, and while it's fresh, write your one-page AI rule for the team: what's fine to use, what never goes into a public tool, and who signs off the important outputs. This is also the moment to bring the rest of the team along, so it sticks.
Weeks 11 to 13: bank the win and pick the next
Make the result visible. Tell the team what it saved and what it freed people up to do instead. Then pick the next job from your list and run the same loop. You now have a repeatable way to improve the business a slice at a time, without drama.
